Volcanic stone steps between whitewashed walls

Pre-Opening & Advisory

Open With Intent.

For owners and developers creating a new hotel or villa in Santorini, or giving an existing property a new direction. We help shape the concept, prepare the commercial and digital foundations, and get the team ready for the first guest.

Why it matters

The first season is
decided long before it starts.

Most of the choices that shape a property’s commercial life are made before it opens: the number and mix of keys, the guest it is designed for, the rate it can credibly charge, the systems it runs on and the channels through which it will sell. Once the building is finished and the season has begun, these choices become expensive to change.

On an island like Santorini, the margin for error is narrow. The season is concentrated, competition for attention is intense and guests arrive with high expectations formed by what they have seen online. A property that opens late on its website, unclear in its positioning or without proper distribution in place can spend its first year catching up.

Our pre-opening and advisory work gives owners an experienced hospitality partner from the early concept stage. We work alongside your architect, designers, lawyers and financial advisers, bringing the operator’s view: how the property will sell, how it will be run, and what it will need on day one.

Scope

What pre-opening
support covers.

Owners can engage us for the full journey from concept to opening, or for the specific areas where they need an operator's perspective. Each area below is scoped to the project.

Hospitality concept development

Defining what the property is and who it is for, so that design, service and pricing decisions pull in the same direction.

  • Target guest and market definition
  • Room, suite and villa mix
  • Facilities and service model

Brand positioning

A clear, credible position among Santorini's boutique properties, expressed in name, story and tone of voice.

  • Competitive set review
  • Positioning and brand story
  • Tone of voice for guest communication

Commercial feasibility support

Operator input to help your own advisers test the plan. This is support for the owner's decision-making, not regulated valuation, brokerage, legal or financial advice.

  • Revenue and rate assumptions
  • Operating cost considerations
  • Scenario questions for your advisers

Digital launch planning

A dated plan for the property's digital presence, so demand starts building well before the doors open.

  • Pre-launch website and holding pages
  • Search and content foundations
  • Launch campaign planning

Technology selection

Choosing a PMS, channel manager, booking engine and CRM that fit the property's size, service model and growth plans.

  • Requirements definition
  • Vendor shortlisting and comparison
  • Integration planning

Website & booking infrastructure

A website and booking path built to convert from the first enquiry, delivered with our digital partner PAVLA.

  • Custom website design and build
  • Booking engine set-up and integration
  • Analytics and consent-aware tracking

Distribution setup

The right mix of direct, OTA, wholesale and metasearch channels, configured correctly from the start.

  • Channel strategy and contracting guidance
  • Rate structure and BAR setup
  • Content and imagery across channels

Staff and operational preparation

Recruitment planning, standard operating procedures and training, so the team is ready before the first arrival.

  • Organisation and staffing plan
  • SOPs and service standards
  • Pre-opening training and rehearsals

Go-to-market strategy

How the property will reach its first guests: which markets, which channels, which dates and at what rates.

  • Opening season pricing strategy
  • Source market priorities
  • Trade, press and partnership planning

Timeline

From concept to
opening season.

Every project moves at its own pace, shaped by permits, construction and the owner's priorities. This is the broad sequence we work to, with each stage overlapping the next where it makes sense.

  1. Concept and positioning

We agree the guest, the proposition and the property's place in the market, and test early assumptions on room mix, rate and service level with you and your advisers.

  2. Commercial and operational planning

We help prepare revenue and operating assumptions for your advisers' review, outline the service model and staffing structure, and identify the systems the property will need.

  3. Systems, brand and digital build

Technology is selected and configured, the brand is finalised, and the website and booking infrastructure are designed and built with PAVLA. Distribution channels are contracted and loaded.

  4. Pre-launch and team readiness

Sales open, launch campaigns begin, the team is recruited and trained, procedures are rehearsed and every system is tested end to end, from booking to check-out.

  5. Opening season

We support the first weeks of operation closely, track pace and guest feedback, adjust pricing and processes, and agree what ongoing management looks like.

Two kinds of project

New openings and
repositioning.

Pre-opening advice is not only for new buildings. Many established properties reach a point where the concept, the guest or the commercial model no longer fits, and a deliberate relaunch makes more sense than another season of incremental fixes.

New property

Building from the ground up

For owners and developers with a site, a conversion or a property under construction. We bring the operator's view into design and planning while changes are still affordable.

  • Concept and positioning from the outset
  • Technology and distribution chosen once, correctly
  • Team recruited and trained for the opening
  • Digital presence live before sales open

Property repositioning

Giving an existing property a new direction

For hotels and villas whose rates, guests or reputation no longer reflect their potential. We review what is working, what is not, and what a new direction would require.

  • Review of positioning, product and guest feedback
  • Revised concept, brand and rate strategy
  • Upgraded website, booking path and channel mix
  • Relaunch plan aligned to the season

Clear boundaries

What our advisory
work is not.

Good advice includes being clear about its limits. Our role is that of an experienced hospitality operator and commercial partner. We help owners think through decisions, prepare the right questions and build the operational and digital foundations for a property.

Not regulated advice

We do not provide property valuations, real estate brokerage, legal advice, tax advice or regulated financial or investment advice. Where we contribute to feasibility work, we do so as support to the owner and to the owner’s own qualified advisers, who remain responsible for those assessments.

No guaranteed outcomes

Revenue and occupancy assumptions are planning tools, not forecasts we can promise. They depend on construction timelines, the market, the season and many factors outside anyone’s control. We will always explain the reasoning behind an assumption and the risks around it.

If your project needs a specialist we do not replace, such as an architect, engineer, lawyer or accountant, we will say so and work alongside them.

Owner questions

Pre-opening,
answered.

How early should we involve you?

As early as possible, ideally while room mix, layouts and facilities can still change. Operator input is most valuable before key design and budget decisions are fixed, but we can also join a project that is already under construction.

Can you give us a valuation or investment recommendation?

No. We do not provide valuations, brokerage, legal, tax or regulated financial advice. We can support your own advisers with operator input on rates, demand patterns, operating considerations and the questions worth asking.

Do we have to use NERION to manage the property after opening?

No. Pre-opening advisory can be a standalone engagement. Many owners find it useful to continue with the same team into operation, and we will discuss that option openly, but it is your choice.

Can you help with an existing property that needs a new direction?

Yes. Repositioning follows a similar process: we review the current product, positioning, guest feedback and commercial performance, then work with you on a revised concept and a relaunch plan timed to the season.

Who builds the website and sets up the systems?

NERION leads the brief and the commercial decisions. Website, booking infrastructure, analytics and technology implementation are delivered with our digital and technology partner, PAVLA, so the property launches on a properly connected foundation.

Do you work outside Santorini?

Our focus is Santorini. Ios, Folegandros and Anafi are developing markets where we intend to grow, and we are happy to talk about projects there with that in mind.

Start early

Tell us about the property
you are creating.

Whether you have a site, a set of drawings or an existing property ready for change, we would be glad to hear about it. We will tell you honestly where our involvement would add most value.
